What should a founder ask an AI agent vendor before buying?
Short answer: ask for a demo of one bounded process using test data, then verify permissions, quality, total cost and exit terms. A vendor can explain what it built; your team must check whether it works with your exceptions.
The same questions apply whether you are evaluating an AI agent vendor, a firm offering AI consulting for small businesses, or an AI software development company: what changes is who answers.
Short answer: ask for a demo of one bounded process using test data, then verify permissions, quality, total cost and exit terms. A vendor can explain what it built; your team must check whether it works with your exceptions. Do not buy "autonomy" without knowing what it authorizes, logs and how to stop it.
September 2026 releases show different options: OpenAI introduced an Agents API in public beta; Microsoft announced Autopilot and Work IQ; UiPath announced governance and connectivity updates. Their materials establish announced capabilities, not an independent comparison of performance or fit for your company. OpenAI; Microsoft; UiPath.

Questions for the buying meeting
- Outcome: what unit of work improves, compared with which baseline? Ask for failed cases, not only a winning video.
- Data: where are inputs, outputs and logs stored? Who controls keys, retention, training use and deletion? Ask for current written terms for your plan and region.
- Access: can the agent be limited to selected records, tools and actions? Are permissions checked at execution or dependent on a natural-language instruction?
- Approval: which actions require a person, and is approval tied to the exact change? OWASP recommends explicit review and independent validation for high-impact actions. OWASP.
- Failure: what happens when the model invents a fact, an integration fails or a document contains malicious instructions? Ask to see a stop and recovery test.
- Full price: what do licenses, tokens, tools, integrations, storage, support, human review and overages cost? OpenAI says its beta API adds no separate fee but tokens and tools are billed; that is not a project's total cost. OpenAI.
- Exit: can you export data, configurations, logs and results in useful formats? What keeps working if you cancel? Get exit terms and costs before signing.
A test worth more than the pitch
Give the vendor a test environment with fictional but representative data: an ordinary case, an incomplete case, a contradictory case and a high-risk case that must stop. Ask for the result, its source, activity record, cost per case and recovery behavior. Do not connect sensitive real data just to save an hour of preparation. NIST calls for mapping context, measuring and managing risk; turn that into evaluation criteria, not a decorative badge. NIST.
When the test ends, this is how to tell whether it worked: how to tell whether your AI pilot actually helped.

Next step: send this checklist before the demo and request a sandbox using sample data. A vendor that says "we'll figure that out later" has given you an answer.
