**Short answer:** automating an undefined handoff usually speeds up the mess. Before buying an agent, define who hands over what, to whom, with which information and how completion is confirmed. AI can prepare, review and move information; it cannot invent accountability your process left blank.

In September 2026, Microsoft described Autopilot as a teammate for recurring follow-up, and UiPath announced capabilities to connect agents, data and processes within company-defined boundaries. Both describe product capabilities, not evidence that every workflow automatically benefits. ## Draw the handoff first

Hypothetical example: sales promises a date, operations receives the request and finance checks terms. The problem may not be a lack of AI; perhaps no one attaches the agreement or marks who may change the date. Draw six boxes: trigger, input, owner, decision rule, output and confirmation. If two people answer one box differently, you have found useful work.

That whole-process reading is systems thinking: [why every team needs a systems thinker](https://jonathancanales.com/en/why-every-team-needs-a-systems-thinker/).

1. **Trigger:** what starts the job? A recorded request, not "when someone remembers."
2. **Input:** what is the minimum case file? Define required information and its source of truth.
3. **Owner:** who accepts the case and who takes over if they do not respond?
4. **Exceptions:** what happens when information is missing, contradictory or outside policy?
5. **Output:** is it a draft, an updated record or a sent message? These differ.
6. **Confirmation:** how does the next person know they can proceed?

## Choose the smallest automation that works

A simple rule might sort inputs; a form can require missing fields; a notification can alert the owner. If the task involves interpreting varied text, retrieving documents or drafting a proposal, a model may help. If it makes decisions or acts in other systems, you need stronger permissions, approvals and logs. OWASP advises limited tool access and review for high-impact actions. [OWASP](https://cheatsheetseries.owasp.org/cheatsheets/AI%5FAgent%5FSecurity%5FCheat%5FSheet.html?ref=jonathancanales.com).

Once the handoff is clear, this is how responsibility gets assigned: [who owns the work when an AI agent participates](https://jonathancanales.com/en/who-owns-the-work-when-an-ai-agent-participates/).

## Test the workflow, not the demo

Use ordinary cases and missing-data cases. Measure total time to delivery, back-and-forth between teams, mistakes and correction effort. If the agent creates a beautiful summary but nobody accepts the case, the handoff remains broken. NIST's AI RMF calls for mapping context and measuring risk as part of managing deployment. **Next step:** pick one handoff that causes complaints and draw it on paper. Fix the ownerless box before adding software. Yes, the pencil might beat the demo.
